A buddy has a 2010 F350 king ranch with a Cummins 12V and Variable Vane turbo setup in it. sounds gnarly

Find a crash unit. Used motor complete should be under $5 k. Or like Dan said get a new truck and pitch it in the upcoming action at Ritchie in the inoperable and hope for the best.
Always had Ford but they never built a diesel till 2017 and then...eh.

Perfect truck for a 24v cummins swap. Thats worth fixing by the looks of it.
Have you called around looking for a used engine??? You may find something at a auto salvage.

Just another v-8 diesel, that couldn’t meet emissions when the cummins did.
