And if the OP decided to invest in new outer layers, then I would recommend KLIM. Not necessarily the best product, but there warranty is the best, hands down.
A little expensive up front, but they will replace it year after year if it fails.

That's my plan. Gonna go try some stuff on Saturday.

Good on ya. Find something that fits and suits your needs and if you do have to spend a bit more money than expected than so be it. The last thing you want to deal with while riding is being cold or wet. It's much nicer to go out and be super comfortable all day. Happy riding and if you want to go out with some folks post it up and this community will step up as always. I know I'm always willing to take people along.

I bought motorfist gear for this season since I wanted actual sled gear and not snowboard stuff which gets soaked half way through the day. I got the MF redline jacket and bib pants and under armour 2.0 base layer shirt and pant. Went out ditch banging a few weeks ago it was -15*c on the truck, all I wore was the UA base and my new MF gear as I wanted to test how warm/cold I would be at those temps with just that gear on. The only time it was a bit chilly was hauling a$$ through some fields which could be taken care of with some sort of mid layer shirt. Otherwise no complaints at all with the new gear. Bunch of us are headed to revy this weekend so I'll get to see how it performs with a few days back to back riding.

Personally I avoid wearing not only cotton but also any kind of synthetic layers. Usually I wear merino wool as a bcase and wool sweater as a middle layer, top always cortex. I didn't find much difference between gortex and normal bibs through.
I found fleece as a cotton be ineffective, wool holds warmth much better and keeps you warm even though you get wet. However I couldn't get any decent. quality merino wool in Canada so am ordering it from Europe
